The five-rung ladder we'll use
Signer → Attender → 1:1 Done → Host → Leader/Trainer. Five rungs. Each has a definition and a move.
Rung 1: Signer. Joined via opt-in form or signed a petition. Has not yet shown up to anything. Next move: a personal text or call from a real human inviting them to one specific upcoming event.
Rung 2: Attender. Has shown up to at least one meeting, action, or event. Next move: a 1:1 within two weeks of their first attendance.
Rung 3: 1:1 Done. Has had a full 1:1 with an organizer or current leader. Their story, constituencies, and capacities are recorded. Next move: a small concrete invitation that matches what they offered — host a kitchen-table meeting, bring two friends to the next event, make five calls.
Rung 4: Host. Has hosted at least one small gathering (house meeting, block walk, phone bank with their friends) and recruited at least three others into the base. Next move: enroll in a leadership development cohort.
Rung 5: Leader / Trainer. Has facilitated a meeting, run 1:1s of their own, or trained other leaders. They are now reproducing the base, not just being in it.
These rungs are not honors. They are markers of capacity, with corresponding rights and responsibilities. A Host is invited to strategy meetings a Signer is not. A Leader gets a stipend if there is one to give.
